There is nothing accidental about this selection, for it speaks to the nature of an industry built on the certainty of previous successes.

It is not an issue of whether the commercial aspects have a place in publishing; indeed, they always have. It is whether the commercial aspects have so dominated the industry as to squeeze out originality.

Why Marketability Matters to Publishers

Producing books costs a lot before they even get on shelves. Editing, printing, distribution and marketing are all activities that entail costs without guarantees of any returns. The publisher considers sales estimates, popularity of genres and target audience in advance when making their decision. A book whose potential target audience is obvious to spot is easier to allocate funds for than the other one.

But this dynamic does not imply that publishers no longer care about quality. Marketability is what will keep a publisher in business regardless of how much risk they take in publishing such books. That’s just the nature of business. Income from guaranteed bestsellers normally funds other elements of the publisher’s catalogue:

Debut authors: Any gains to new and untested authors depend on sales proceeds from successful existing titles.

Backlist titles: Continuing to keep less successful older titles in print requires the success of current bestsellers.

Translations and rights: Small foreign language titles require a bigger list’s income to make them worthwhile.

Unorthodox structures: Non-traditional formats and structures are able to be published because other titles earn enough to cover the costs.

Without that financial cushion, publishers would have far less room to take chances on unfamiliar voices or formats in the first place.

How Publishing Became More Trend-Driven

A single hit book can change the direction of the entire catalogue. In the month of January 2025, the romantasy novel, “Onyx Storm,” by Rebecca Yarros, sold 2.7 million copies in the first week, being the fastest-selling book in the adult fiction genre in the last two decades, as stated by Circana BookScan. The romantasy category was said to have earned $610 million in the United States market in 2024, a 34% increase from the year before.

Australian publishers have not been far behind in following the same trend. According to Hachette Australia, “Onyx Storm” and “Brimstone” by Callie Hart were the biggest romantasy novels in 2025. Several reasons have supported the trend-following approach, including:

Breakout momentum: Bestsellers create measurable demand publishers can point to when pitching similar acquisitions internally.

Genre crossover: Romance and fantasy hybrids now attract readers publishers previously struggled to reach with either genre alone.

Community-proven demand: Self-published and fanfiction-origin titles have shown that niche communities can scale into mainstream sales figures.

Format extension: Special editions and collectible formats extend a single successful title across multiple separate purchase occasions.

None of this precedent ensures that every such pitch will succeed. Instead, this uncertainty is why acquisition editors are so eager to find similar books after there has been a success. Similar trends happen in all consumer markets trying to use a proven formula — whether it’s streamers copying a successful format, or comparison sites following the latest casino welcome bonuses.

But the stakes in publishing are also artistic. Publication shares the same commercial imperative, yet the manuscript cannot be offered repeatedly, nor should too much focus on the last bestseller prevent the next one from being noticed.

Does Marketability Limit Creativity?

When publishers value established formulas, more difficult-to-pigeonhole books have a tougher road to acquisition. The editor considering a conventional romantic fantasy concept over a literary novel experiment is making his choice on much more than its own merits. Sales figures, cover ideas, marketing angles — all play a part in the decision.

It certainly doesn’t mean commercial novels must be formulaic, nor that original material is never acquired. It just means that books that don’t fit easily into any category may require a stronger advocate to make it through the acquisition process. Certain kinds of manuscripts tend to face this steeper path more often than others:

Fiction genre hybrids: Works that have elements from many genres are difficult to shelve or market.

Slow burn literary fiction: Books lacking a distinctive concept are difficult to capture in one-line descriptions.

New voices in unexpected places: Unpublished writers who write in an area that does not match a comp title pose a higher risk level.

Unconventional structure: Narrative structures that are unconventional make marketing challenging.

None of these categories are automatically rejected, but each typically requires more internal advocacy before an offer is made.

Social Media and Data Are Changing What Gets Published

BookTok has become a genuine signal publishers track rather than a marketing afterthought. NielsenIQ BookData found that 66% of romantasy titles purchased in the UK between 2023 and 2024 went to readers aged 13 to 34, a demographic heavily active in online reading communities. Engagement metrics, reader reviews and community sentiment now sit alongside traditional sales figures when publishers assess a manuscript’s potential.

Certain self-published books only gained attention from publishers after proving their popularity within the community first. Indeed, “Fourth Wing” had gained traction via word of mouth by its readers before traditional advertising campaigns could be initiated, something publishers pay keen attention to these days instead of disregarding.

The danger is that data begins to act as a filter. The very lack of an existing community online behind a certain manuscript, or inability to deliver a certain type of content, may make the book less appealing even if the writing is actually good. There will always be editors’ opinions, but these are formed in an environment that has been optimized for other purposes first.

Can Commercial Success and Creativity Coexist?

Marketability does not necessarily contradict originality. The best-selling books of the last two years, as well as “Onyx Storm,” managed to unite commercial popularity with unique voice and world-building. Marketability can serve as an unexpected advantage for an unconventional book, as the former provides the marketing budget that would help promote the latter to the target audience.

The issue is not whether marketability dominates, but if it has become the dominant filter instead of being just one of the criteria among others. From the current industry data, it follows that now the publishing companies seek popular genres more actively compared to the situation a decade ago. However, they still publish some books that are harder to market.

[9
76
post-9423","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-articles","tag-book-marketing

Has the Publishing Industry Become Too Obsessed With Marketability?
